The second hackathon of 2024 aimed to design a centralized digital tool for community garden managers of Cultiver Montréal. The challenge was to answer the following question: how to optimize the management of plots, tools, and schedules, while improving communication between members and reducing administrative burden? The use of AI at a key moment in the process was an important constraint.

Within a team of 4 people (one Art Director, two UX/UI designers, and one project coordinator), my role focused on the UX part and ideation. I also collaborated on creating personas, developing the presentation materials, and defining the guidelines for the final project presentation.

We first identified the main challenges faced by community garden managers. Through a collaborative brainstorming session, we consolidated these issues and deepened our research on the most relevant challenges, particularly communication mixed with the current context of Montreal volunteers.

To initiate the ideation phase, we developed a persona to anchor our thinking in a user-centered approach. This is how Chantal was born, manager of a community garden in Montreal.

How can we help Chantal with optimizing and categorizing the different messages received, so that tasks are assigned and processed more efficiently?

We structured our ideation around a Crazy 8 session, generating about thirty ideas that we discussed and refined to strengthen our concept.

Subsequently, we began writing Chantal's customer journey in relation to our concept, in order to identify the key screens we should create during the second day of work, with paper wireframes of their content.

We assigned a brief to two colleagues, each having one hour to contribute to our project. For the first person, we asked her to conduct a benchmark on key features such as ticket overview, ticket details, and profile creation. For the second, she had to produce 1 to 2 digital wireframes based on our ideas, adding relevant elements if necessary, in order to approach the second day with a concrete foundation.

During the second day, the work was divided into two teams: one in charge of mockups (Art Director and UI) and the other dedicated to building the presentation and storytelling, a team to which I contributed.

What if a simple number could reduce the volunteers' workload, allowing them to focus fully on plot management rather than communication management?

From now on, garden members can simply send a message or call the dedicated number to report damage or a need. This request is then handled quickly thanks to clear and efficient tracking.

Hoya, our AI solution, will automatically generate a new task on the garden management platform and intelligently assigns it to the most suitable person, based on their availability and skills.

Although interventions are carried out by volunteers, Hoya supports them by facilitating problem resolution and providing various recommendations. Thanks to this assistance, management becomes accessible to everyone: no need to be an expert or manager anymore, everyone can contribute and become a volunteer!

Summary and learnings
Summary of my missions:
Contribution of structured methodologies for problem research and ideation, through workshops such as brainstorming and Crazy 8, allowing for rapid exploration of effective solutions adapted to the project.
Problem identification through article analysis and experience feedback collection from our network, taking into account time constraints.
Development of a paper storyboard to quickly define the concept's guidelines and align the team on a common vision.
Design and prototyping of the presentation, by structuring the storytelling and creating associated visual assets to strengthen the message's impact.
